AJUSTANDO LA ESTRATEGIA CELULAR.

La semana anterior escribí sobre la necesidad de hacer ajustes en el modelo celular de acuerdo a las peculiaridades de cada iglesia. Steve Cordle solicitó algunos ejemplos de ajustes que hemos hecho en El Salvador con respecto al trabajo que se hace en Corea del Sur.
Uno de los primeros ajustes que hicimos fue el añadir una reunión de planificación semanal que antecede a la reunión celular. En la reunión de planificación participa el núcleo cristiano de la célula con el objeto de planear los detalles de la reunión celular, revisar el trabajo de la semana anterior y delegar responsabilidades para la nueva semana.
Otro de los ajustes fue el de reducir la duración del curso de entrenamiento para nuevos líderes. En el caso del Pastor Cho el curso de capacitación tiene una duración de dos años. En El Salvador la dinámica de crecimiento es mucho más veloz y eso nos llevó a adoptar un curso de solamente seis meses.
El elemento que mayor cantidad de ajustes ha tenido es el referido a las metas de crecimiento. Comenzamos con una meta del 100% para cada trimestre. Posteriormente se adoptó una meta del 100% para el año. Hubo un tiempo en que asignamos las metas de acuerdo al nivel de saturación de cada zona geográfica.
Los anteriores son ejemplos de ajustes que han hecho del modelo de Elim un caso muy particular. Pero también hay ajustes que hemos hecho con el fin de acercanos más al modelo Coreano. El año anterior, adoptamos por primera vez las metas a cinco años plazo. El Pastor Cho establece nuevas metas para su iglesia cada quinquenio. De manera que hoy, en El Salvador, cada Pastor trabaja con una meta a un año plazo sin perder la perspectiva de su meta quinquenal.
Cada ajuste se ha hecho respondiendo a una circunstancia muy local. Hay métodos que funcionan tanto en Corea como en El Salvador, como el establecer metas anuales y quinquenales. Pero hay otros métodos que no funcionarían en El Salvador, como un curso de entrenamiento de dos años. No obstante, los principios del trabajo celular son transculturales y atemporales.

Adjusting the cell church strategy.
Last week I wrote about the need to make adjustments in the cell model according to the peculiarities of each church. Steve Cordle requested some examples of the adjustments that we have made in El Salvador to fine tune our original South Korea model.
One of the first adjustments we made was the addition of a weekly planning meeting that precedes the cell meeting. In the planning meeting the Christian core of the cell participates in detailed planning of the cell meeting. The core reviews the previous week’s work and then assigns responsibilities for the new week.
Another adjustment was to reduce the time of the training course for new leaders. In Pastor Cho’s case the training course lasts two years. In El Salvador the growth dynamics are much faster which led us to adopt a training course that lasts six months.
We have adjusted the most when it comes to growth goals. We started with a goal of 100% for each quarter. Subsequently a goal of 100% for the year was adopted (not sustainable year after year). Thus, we now assign goals according to the saturation level of each geographical area.
The above are examples of adjustments that have made Elim’s model a very particular case. But there are also adjustments we made in order to resemble to the Korean model. Last year, we adopted for the first time the goals for a five years term. Pastor Cho sets new goals for his church every quinquennium. So today, in El Salvador, each Pastor works with a one-year goal term without losing sight of his quinquennial goal.
Each adjustment has been made in response to a local circumstance. There are methods that work both in Korea and in El Salvador, such as establishing annual and quinquennial goals. But there are other methods that would not work in El Salvador, such as a two years training course. However, the cell work principles are cross-cultural and timeless.

교회 전략을 조정하기

각각의 교회의 특수성에 따라 셀 모델을 조정하는 것이 필요하다고 지난 주에 글을 썼다. 스티브 코들은 우리가 오리지날 한국 모델을 엘 살바도르에 맞게 다듬었다고 하면서 조정의 예로 설명했다.

우리가행한 첫번째 조정 중의 하나는 셀모임으로 이어지는 매주 계획하기 모임을 추가한 것이었다. 셀의 핵심 신자들과 만나서 계획하는 것으로 셀모임의 세부항목들을 계획한다. 핵심들은 전주의 셀 사역을 음미한다. 그리고는 다음 주를 위한 책임들을 할당한다.

또 다른 조정은 새 리더를 위한 훈련 코스 시간을 줄이는것이었다. 조용기 목사님의 경우, 훈련 코스는 2년이 걸린다. 엘 살바도르에서 성장 역동성은 더 빨라서, 훈련 코스를 6개월로 하게 만들었다.

우리는 성장 목표들을 세우게 될 때, 대부분의 조정을 하였다. 우리는 매 분기 동안 100% 성장의 목표를 가지고 시작하였다. 그리하여 한 해의 목표로 100%의 목표를 채택하게 하였다(해마다 유지되지는 않는다). 그래서 지금은 각 지역의 분포 레벨에 따라서 목표들을 할당한다.

엘림의 모델이 매우 특별한 케이스가 되게 만든 것이 위의 조정들이다. 하지만 한국 모델과 닮기 위해서 행한 조정도 있다. 작년에, 우리는 처음으로 5개년 목표를 채택했다. 조용기 목사님은 매 5년마다 그의 교회를 위한 새로운 목표들을 세운다. 그래서 오늘날, 엘 살바도르에서, 각각의 목사님들이 5개년 목표의 큰 시야에서 매년 목표들을 세워나간다.

각각의 조정들은 지역의 상황에 맞게 하였다. 한국과 엘 살바도르 모두에서 통하는 방법이 있다. 매년 그리고 5개년 목표 세우기 등과 같이. 하지만, 엘 살바도르에서는 통하지 않는 방법들도 있다. 2년 훈련 코스처럼. 하지만 셀 사역 원리는 문화와 시간을 넘어선다.

PASO A PASO.

El modelo celular no es algo que se establece una sola vez y para siempre. El modelo celular es susceptible de ser mejorado. Cada iglesia debe adaptar, ajustar, precisar cada aspecto que resulte en una mejoría dentro de su contexto.
Aunque nuestro modelo se basa fuertemente en el trabajo del Pastor Cho en Corea y tratamos de apegarnos de manera fiel a su modelo, eso no ha impedido que hagamos nuestras propias adaptaciones a nuestra realidad. Podría decir que aproximadamente cada tres años estamos innovando en algún aspecto.
Obviamente, esas innovaciones no cambian los principios ni los valores del trabajo con células. En nuestro caso, ni siquiera cambia nuestro apego al modelo coreano. Pero, sí nos permite lograr los ajustes que vuelven más eficiente nuestro trabajo.
Otra razón por la que debemos hacer ajustes es porque la sociedad en la que la iglesia testifica es también cambiante. Si no estamos atentos a los movimientos sociológicos la iglesia pronto dejará de ser pertinente. Eso no significa que la iglesia camina al ritmo del mundo. Sólo significa que la iglesia aprovecha de la mejor manera las nuevas oportunidades que la sociedad ofrece.
Por tales motivos, no debemos temer el hacer los ajustes o precisiones que funcionen en nuestra realidad concreta. Con la ayuda del Espíritu Santo podemos remendar nuestras redes para una gran pesca.

Step by step.

The cell model is not something that is established once and for all. The cell model is susceptible of being improved. Each church must adapt, adjust, determine every aspect that’ll bring as a result an improvement within its context.

Although our model is strongly based on the work of Pastor Cho in Korea and we try faithfully to adhere to his model, that hasn’t stopped us from making adjustments to our own reality. I could say that approximately every three years we are innovating in some way.

Obviously, these innovations do not change the principles or the values of cell work. In our case, it doesn’t even change our attachment to the Korean model. But, it does allow us to achieve the adjustments that make our work more efficient.

Another reason why we must make adjustments is because the society in which the church testifies is also changing. If we are not attentive to the sociological movements the church will soon stop being relevant. That does not mean that the church walks by the world’s rhythm. It only means that the church takes advantage in the best way possible of the new opportunities society offers.

For these reasons, we should not fear to make adjustments or precisions that’ll work in our particular reality. With the help of the Holy Spirit we can mend our nets for a great fishing.

셀 모델은 한번에 전부 세워지는 것이 아니다. 차라리, 지속적으로 향상되어질 것이다. 각 교회들은 그들 상황에 따라서 셀모델의 모든 측면을 향상시키는 방법을 결정하고, 책택하고, 조정해야 한다.

비록 우리 모델이 한국의 조용기 목사님의 사역에 강하게 기초하고 있지만, 그래고 그의 모델을 충실히 고수하려고 시도하지만, 이 점은 우리 자신의 현실에 맞게 조정하는 일을 막지는 않는다. 3년마다 어떤 식으로든 우리는 혁신을 이루고 있다고 나는 말할 수 있겠다.

분명히, 이러한 혁신들은 셀사역의 원리나 가치들을 바꾸는 것이 아니다. 우리의 경우, 심지어 한국 모델에 대한 우리의 책택을 바꾸지도 않는다. 하지만 이것은 우리의 사역이 좀 더 효과적이게 하는 조정을 허락하게 한다.

우리가 조정을 해야 하는 또 다른 이유는 교회가 복음을 증거하는 세상이 또한 변하고 있기 때문이다. 새로운 사회학적 운동들에게 주의를 기울이지 않는다면, 교회는 곧 세상의 당면한 문제들과 무관해지기 시작할 것이다. 이것은 교회가 세상 리듬을 따라 걸어간다는 의미가 아니다. 세상 사회가 제공하는 새로운 기회들로부터 교회가 유익을 취할 수 있다는 의미이다.

이러한 이유로 해서, 우리의 특정한 현실에 맞게 조정하거나 정조준하는 것을 두려워하지 말아야 할 것이다. 성령님의 도우심으로 우리의 그물들을 수선하여 더 많은 물고기들을 잡을 수 있다.

LA SUPERVISIÓN Y LOS SUPERVISORES.

El trabajo de evangelización en células es un método que sigue sus propios lineamientos y valores. Establece sus mecanismos de operación y de efectividad. Como todo proceso, el trabajo celular también puede y debe ser evaluado constantemente.
La evaluación se realiza por medio de personas que han demostrado capacidad para el trabajo y que, además, poseen gracia para animar a otras personas. Muchas iglesias llaman a éstas personas ‘coach’. En el caso de iglesia Elim les llamamos ‘supervisores’.
En español no existe una palabra que tenga exactamente el mismo significado que ‘coach’. Por su parte, ‘supervisor’, se entiende como una persona que vela porque el trabajo sea hecho tal como se ha planeado al mismo tiempo que está dotada de autoridad para corregir lo deficiente.
Aparentemente, esta misma idea es la que utiliza el Pastor Cho. Ya que el equivalente a ‘supervisor’ o ‘coach’, es llamado en su modelo ‘Senior Leader’. Es decir un líder que ha alcanzado un nivel superior y que, consecuentemente, puede velar y ejercer autoridad sobre los líderes de células.
‘Coach’ se entiende más bien como una persona que acompaña y anima a otros líderes a hacer la labor. Aunque esto parece ser solamente un asunto de semántica, es interesante porque expone las diversas concepciones de la función de supervisión en las distintas iglesias celulares.

Supervision and supervisors.

The evangelization work in cells is a method that follows its own guidelines and values. It has its own mechanisms to measure effectiveness. As in any process, cell work should be constantly evaluated.
The evaluation is performed by people who have demonstrated ability in the work and have the grace to encourage others. Many churches call these people “coaches.” At Elim church we call them “supervisors.”
In Spanish there is no other word that has exactly the same meaning as the word “coach.” When we use the word “supervisor,” we are thinking of the functions of a coach. The supervisor ensures the work is done as planned and is empowered with authority to correct any deficiency.
Apparently, this is the same idea that Pastor Cho uses. In Cho’s model, the equivalent of “supervisor” or “coach” is called “Senior Leader.” That is a leader who has reached a higher level and, consequently, can look after and exercise authority over the cell leaders.
“’Coach” is best understood as a person who accompanies and encourages other leaders to do the cell work. Although this may only appear to be a matter of semantics, it is interesting because it exposes the different conceptions of the supervising function in different cell churches.

셀에서 전도 사역은 그 자체의 지침과 가치를 따르는 방법이다. 효과를 측정하기 위한 셀 자체의 메카니즘을 가지고 있다. 어떤 과정에서든지, 셀 사역은 끊임없이 평가 받아야 할 것이다.

평가는 사역에서 검증된 능력을 보여주고, 다른 사람들을 격려하는 은혜가 있는 자들에 의해서 실행된다. 많은 교회들이 이러한 사람들을 "코치"라고 부른다. 엘림교회에서 우리는 그들을 "감독/수퍼바이저"이라고 부른다.

스페인어에서, "코치"라는 단어와 정확히 동일한 의미를 지닌 단어가 없다. 우리가 "감독/수퍼바이저"라는 단어를 사용할 때, 우리는 코치의 기능에 대해서 떠올린다. 감독은 사역이 확실히 계획대로 되어지게 하고, 어떠한 결핍 부분은 바로잡을 수 있는 권위를 가지고 사람들을 세워 나간다. 분명히, 조용기 목사님도 동일한 아이디어를 사용하고 있다. 조 목사님의 모델에서, "감독," "코치"에 해당하는 사람을 "선임 셀 리더"로 부른다. 보다 높은 레벨에 도달한 자로, 셀 리더들을 살펴보고 권위를 실행하는 자들이다. "코치"는 셀 사역에서 다른 리더들과 함께 하면서 그들을 격려하는 자이다. 비록 이것은 단순히 의미론적 문제이기는 하지만, 여러 셀교회들에서 감독의 기능에 대한 다양한 개념들이 존재하기 때문에 흥미롭다.

EL EVANGELIO DEL SERVICIO.

Cuando nacemos a la nueva vida en Cristo, al igual que los bebés, comenzamos a aprender. En esas condiciones, lo que nos presenten como evangelio es lo que el evangelio será para nosotros.
En una iglesia celular la nuevos conversos son incorporados de inmediato al curso de entrenamiento de líderes. Ellos simplemente siguen las instrucciones que reciben de parte de la iglesia. Por ello, no debemos pensar que los nuevos conversos se pueden resistir a participar de un curso que les capacitará para ser nuevos líderes.
Cuando creemos que las personas pueden presentar objeciones estamos pensando por ellos. Y estamos pensando mal. En realidad, ellos no saben que el curso al cual se les invita es para llegar a ser un líder. Además, si supiesen que terminarán siendo líderes no saben exactamente que significa eso. Pero, lo más importante es que su máximo deseo, como nuevos creyentes, es hacer la voluntad de Dios. Por tanto, ellos no objetan el servir a Dios como líderes celulares.
Por esos motivos, no se debe dudar en incorporar a todo nuevo creyente en el curso de capacitación. No se olvide que lo que les presentemos como evangelio eso será el evangelio para ellos. Presentémosles entonces el evangelio del servicio a Dios.

The gospel of service.
When we are born into our new life in Christ, we begin to learn like babies. Under those conditions, what ever we are presented with as the Gospel is what the Gospel will be to us.
In a cell church the new converts are immediately incorporated to the leader’s training course. They simply follow the instructions they receive from the church. Therefore, we must not think that new converts will resist to participate in a course that will train them to become new leaders.
When we believe that people might make objections, we are thinking for them. And we’re thinking wrongly. The truth is that they don’t know that the course they are entering will eventually prepare them to be a leader. Besides, even if they knew they would eventually become leaders, they don’t know exactly what it means. Their greatest desire as new believers is to do God’s will. Therefore, they don’t object to serving God as cell leaders.
For these reasons, do not hesitate to incorporate every new believer in the training course. Don’t forget that what ever we present to them as the Gospel, that will be the Gospel to them. Let’s present to them the Gospel of service to God.

그리스도 안에서 새새명으로 거듭날 때, 우리는 아기들처럼 배우기 시작한다. 이러한 조건들 하에서, 복음이라고 소개 받았던 것은 이제는 우리에게 복음이 될 것이다. 셀교회에서, 새로운 회심자들이 즉시 리더 훈련 코스에 가입된다. 그들은 단순히 교회로부터 받은 가르침을 따른다. 그러므로, 새로운 회심자가 새로운 리더가 되도록 훈련시키는 코스에 참여하는 것을 싫어할 것이라고 생각하지 말아야 한다.

사람들은 목표를 세워놓았을 것이라고 믿을 때, 우리는 그들을 기대하게 된다. 그리고 우리는 잘못 생각하게 된다. 진리는 이것이니, 그들이 입금한 코스가 결국 그들을 준비시켜 리더가 되게 한다는 점을 알지 못한다. 게다가, 심지어 그들이 결국 리더가 될 것이라는 것을 알더라도, 그들은 그것이 정확히 무슨 의미인지 알지 못한다. 새신자로서 그들의 가장 큰 바람은 하나님의 뜻을 행하는 것이다. 그러므로, 그들은 셀 리더로서 하나님 섬기기를 목표로 정해 놓지 않는다.

APRENDER HACIENDO.

Cualquier habilidad se aprende de manera más veloz cuando involucra nuestro esfuerzo. Es mucho más fácil aprender algo haciéndolo que simplemente escuchando de ello. De igual manera, el trabajo celular se aprende más rápidamente participando de él que escuchando muchas enseñanzas.
Por ese motivo, el líder debe proveer todas las oportunidades que sean posibles para que otras personas participen del quehacer celular. Cuando se hace eso la multiplicación de líderes es mucho más eficaz.
El líder debe delegar funciones significativas a los miembros de la célula y, de esa manera, abrir la oportunidad para que otros se forjen como nuevos líderes. Por el contrario, cuando un líder acapara todas las funciones para sí mismo, impide que otras personas aprendan a ser líderes, estanca la multiplicación de la célula y terminará abrumado por el trabajo que implica el no delegar.
Es fundamental inculcar en los líderes que el propósito principal del trabajo celular es la multiplicación. De esa manera, se enfocarán en la formación de nuevos líderes antes que en acaparar privilegios. Los líderes se multiplican cuando se les permite hacer funciones de líderes como parte de su formación.

Learn by doing.
Any skill is learned faster when it involves our effort. It is much easier to learn something by doing it than by simply hearing about it. Similarly, cell work is learned more quickly by getting involved, rather than hearing teaching after teaching about it.
For this reason, the leader should provide all the opportunities in his or her power to get people to participate in cell ministry. When that is accomplished, the leader’s task of multiplying groups will increase.
The leader must delegate significant duties to the cell members, opening the door for new leaders to develop. On the contrary, when a leader monopolizes all the functions, it prevents other people from learning to become leaders, hinders the cell multiplication, and will also end up overwhelming the leader.
It is essential to instill in leaders that the main purpose of cell ministry is multiplication. This truth will help them to focus on training new leaders, rather than doing everything. Leaders multiply when they’re allowed to perform leadership roles as part of their training.

함을 통해 배우라

어떤 기술이든지 우리의 수고가 들어갈 때, 더 빨리 배운다. 이에 대해 단순히 듣는 것보다 이를 행함으로서 보다 더 쉽게 그것을 배우게 된다. 셀 사역은 셀에 대한 가르침을 듣고 또 듣는 것보다는 차라리 셀에 참여함으로서 더 빨리 배우게 된다.

이러한 이유로 해서, 리더는 그/그녀의 능력을 다해서 사람들이 셀 사역에 참여하도록 기회를 만들어야 할 것이다. 그리 될 때, 리더가 그룹을 번식시키는 일은 증가할 것이다.

리더는 새로운 리더들이 발전하도록 문을 열어주면서, 의미 있는 일들을 셀 멤버들에게 위임해야 한다. 반대로 리더가 모든 기능을 혼자 수행할 때, 다른 사람들이 리더 되는 법을 배우지 못하도록 막으며, 셀 번식에도 장애가 된다. 그리고 리더 또한 탈진할 것이다.

셀 사역의 메인 목적은 번식임을 리더에게 심어주는 것이 필수적이다. 이 진리는 그들을 도와 모든 일을 행하게 하기보다는 차라리, 새로운 리더들을 훈련시키는 일에 초점을 맞추게 할 것이다. 훈련의 일환으로서 리더십 역할을 수행하도록 허락할 때, 리더들은 번식한다.

El PODER DE ENFOCARSE.

Cuando una persona se concentra en una cosa específica puede lograr cosas sorprendentes. Tomás de Aquino dijo en una ocasión: ‘Temo al hombre de un solo libro’. El hombre que sólo conoce un único libro, lo conoce bien y es un adversario temible.
Si el líder se enfoca en formar un nuevo líder cada cierta cantidad de meses se convertirá en un multiplicador temible. Para ello, es necesario que los líderes definan sus prioridades, su tiempo, sus esfuerzos y sus inversiones en torno al tema de la formación de un nuevo líder.
Cuando una persona se concentra en formar nuevos líderes muy pronto será un experto en la materia. Si todos los líderes hacen lo mismo, una iglesia puede convertirse en una fuerte ola de multiplicación de líderes. La multiplicación de líderes precede a la multiplicación de células y, de esa manera, los alcances serán mayores. Animemos a nuestros líderes a enfocarse en ser multiplicadores.

The power of focusing.
When a person concentrates in one specific thing he can achieve amazing things. Thomas Aquinas once said: “I fear the one single book man”. The man who knows a single book only, knows it well and is a fearsome adversary.
If the leader focuses on training a new leader, at every few months he will turn into a fearsome multiplier. In order to do so, regarding the training of a new leader’s topic, it is necessary that leaders define their priorities, their time, their efforts and their investments.
When a person concentrates on training new leaders he will soon be an expert in this matter. If all of the leaders do the same, a church can become a strong wave of leaders’ multiplication. The multiplication of leaders precedes the multiplication of cells, and because of that the outreach will be larger. Lets encourage our leaders to focus on being multipliers.

초점의 힘

어느 특정한 일에 집중할 때, 그는 놀라운 결과를 성취할 수 있다. 토마스 아퀴나스는 일전에 말하기를: 나는 한 권만 읽는 사람이 두렵다." 단 한 권만을 아는 사람은 그 책을 잘 아고, 무시무시한 상대가 된다.

만일 리더가 어느 정도의 시간을(심지어 몇 달을) 새로운 리더 훈련에 초점을 둔다면, 그 리더는 무시무시한 번식자가 될 것이다. 그렇게 하기 위해서, 리더는 그들의 우선순위, 시간, 수고, 투자들을 규정하는 것이 필요하다.

새로운 리더 훈련에 집중할 때, 그/그녀는 곧 그 문제에 있어서 전문가가 될 것이다. 모든 리더들이 이같은 일을 한다면, 교회는 리더십 번식의 강력한 파도가 불어닥칠 것이다. 리더 번식은 셀 번식으로 이어진다. 그리고 이 때문에, 아웃리치는 더 커질 것이다. 리더들을 격려하여 번식자가 되는 일에 초점을 두게 하자.

SELECCIONANDO A UN NUEVO LÍDER

El líder juega un papel fundamental en la generación de un nuevo líder. El trabajo del líder se debe enfocar en formar a otra persona para que, a su vez, se convierta en un nuevo líder de célula.
El primer paso para ello es el de seleccionar a una persona como candidata. Ésta persona debe poseer las condiciones de madurez, espiritualidad, deseos de servir a su salvador. Además aquellas otras condiciones que cada iglesia establece como elementos básicos.
¿Pero qué sucede si el líder no encuentra una persona en su célula que cumpla con esas condiciones? Pues debe tomar a aquella persona que se acerca más a ese ideal y comenzar a mentorearlo para que alcance los requisitos que al momento actual le falten.
Si sucediera que nadie en la célula alcanza ni uno sólo de los requisitos, entonces el líder no debe darse por vencido. Selecting a new leader.
The leader plays a fundamental role in creating a new leader. The leader’s work should focus on training another person who at the same time becomes a new cell leader.
The first step is to select a person as a candidate. This person must comply with certain conditions: maturity, spirituality, desire to serve the Savior. And of course, each church will also have specific conditions for a new leader.
But what if the leader doesn’t find a person in his cell that complies with these conditions? Well, he should take that person who comes nearer to that ideal and begin to mentor him so that he can reach the requirements he is lacking at the current time.
Even if there is no one in the cell that fulfills the basic requirements, the leader must not give up. On the contrary, he must take one of his cell attendees and begin to work to make him or her a suitable person for leadership. Every leader must be able to mention the name of a person who he is mentoring for leadership. Leaders must be raised up. As Paul says, the leader must experience birth pangs until he sees Christ formed in each Christian (Galatians 4:19).
